Fill last-minute cancellations: waiting lists and other tricks

How to fill last-minute cancellations in a salon or clinic: waiting lists, offers to regulars, shorter treatments in the gap and tracking utilisation.

Cancellations will always happen. What matters is how quickly you can fill last-minute cancellations so the hour is not lost. Every cancelled slot you refill is revenue you would otherwise have written off. This guide covers practical ways to do it without spending the whole day on the phone.

1. Run a waiting list

A waiting list is the best tool because it finds the replacement before you have to look for one. Let clients join it when the day they want is full, and ask for:

  • The services they want.
  • Which days and times suit them.
  • How much notice they need (for example "at least 2 hours").
  • The channel they prefer: SMS or email.

When a slot opens, offer it to the next suitable person with a clear deadline, such as 15 minutes. If they do not answer, pass it on. Speed matters: the longer a slot sits, the harder it is to fill.

2. Keep a list of flexible clients

Some clients work from home, are retired, or run on flexible hours. Ask them: "Would you like us to message you if a last-minute slot opens?" Keep a short list of these people tagged by service. They are often happy to take a gap, and a small thank-you discount is sometimes enough to make the offer attractive.

3. Message regulars directly

A personal text to a few regulars can work better than a broadcast: "Hi Anna, I have a free slot tomorrow at 2 pm. Want it? Reply yes and I will book you." Pick clients whose normal interval is due; see our guide on getting clients back.

4. Post it on social media

A Story with "Free slot today at 3 pm, link in bio" fills gaps surprisingly often, especially if you have followers nearby. Make sure the booking link goes straight to the open time. Our guide on the Instagram and Facebook booking link shows how.

5. Offer a shorter treatment in the gap

If a two-hour colour slot opens, you may not find someone who needs two hours at short notice. A 30-minute blow-dry, a quick treatment or a consultation can fill part of it. Define a few "gap-friendly" services that you are happy to sell last minute.

6. Build a small buffer into your day

Keep one or two short gaps for overruns and walk-ins, particularly on Fridays and Saturdays. A flexible buffer also makes it easier to accept a rescheduled client without a knock-on effect on the rest of the day.

7. Offer a gentle last-minute discount, carefully

A small discount for same-day slots can work, but do not train clients to wait for cheaper times. Limit it to quiet times, make it clear that it is for last-minute openings only, and keep your normal prices visible.

Measure your utilisation

You cannot improve what you do not measure. Once a month, check:

Metric How to calculate Target
Utilisation booked hours / available hours Aim for 75% or more
Cancellation rate cancelled bookings / all bookings Falling over time
Refill rate cancelled slots filled again / cancelled slots Rising over time
Revenue lost to gaps empty hours x average hourly revenue As low as possible

Look for patterns. If Tuesday mornings are always empty, that is a campaign opportunity rather than a refill problem.

How to do this in Calendia

Calendia has a built-in waiting list: customers join from your booking page with their notice preference, and when a booking is cancelled the slot is offered automatically by email or SMS to the next eligible person, with an expiry before it passes on. Promote quiet days with a campaign or promotion, and use the win-back list to reach clients who cancelled and have not rebooked. To prevent many of these cancellations in the first place, read how to reduce no-shows.

Questions and answers

How fast should a waiting list offer expire?

For same-day or next-day slots, 15 to 30 minutes is typical. For slots further ahead, a few hours is fine.

Is it worth giving a discount for last-minute slots?

Occasionally, for quiet times only. A small discount can fill a slot that would otherwise earn nothing, but if it is offered all the time, clients will wait for it.

What utilisation rate should I aim for?

A useful working target is roughly 75% to 85% of available hours booked. Much higher than that usually leaves no room for overruns or walk-ins.
